The Operating Review That Finds the Real Bottleneck
A weekly review should expose blocked decisions and recurring exceptions, not become another tour of dashboards.

Many weekly operating reviews contain plenty of data and very few decisions. Each function presents its numbers, explains variance and moves on. The meeting feels thorough, but the same delivery issue, campaign dependency or stock constraint returns a week later.
A useful review is organised around flow: what the business is trying to move, where it is blocked and who can unblock it.
Review exceptions
Teams need dashboards, but a meeting should focus on the numbers that require interpretation or action. Start with material exceptions: a conversion change the team cannot explain, a fulfilment promise being missed, an inventory risk, a retention movement or a decision waiting on another function.
For each exception, ask:
- What changed?
- What do we know rather than assume?
- What decision is required?
- Who owns it, and by when?
If no decision or investigation follows, the item does not need meeting time.
Follow one constraint
E-commerce bottlenecks rarely respect the organisation chart. A merchandising decision affects creative, paid media, warehouse capacity, cash and customer service. Reviewing each function separately can hide the shared constraint.
Choose the most important constraint and follow it end to end. If growth is limited by stock availability, the review should connect forecast quality, purchase orders, campaign plans, allocation and customer promises. This prevents five teams from optimising their own part while the commercial outcome remains blocked.

Reversible vs irreversible
Some decisions can be tested cheaply: a site message, a campaign allocation or a service workflow. Others create longer commitments: a large stock order, a new platform or a senior hire.
- Reversible
- Move quickly with a clear measure and review date — site messages, campaign allocation, service workflows.
- Irreversible
- Deserve more evidence and an explicit record of assumptions — large stock orders, platforms, senior hires.
Treating both types the same either slows the business or exposes it to avoidable risk.
End with ownership
Every action needs one owner, a deadline and a definition of done. “Marketing and trading to align” is not an action. “Trading will confirm the promotional stock allocation by Thursday” is.
Start the next review with the previous decisions.
That single habit reveals whether the meeting is changing the operation or merely describing it.
